How KangaRoof Started Winning Jobs With Personal Video Just Five Weeks Into Endless Customers

For a homeowner, choosing a roofer often means sorting through pushy sales pitches and confusing warranty promises. What they want is someone they can trust.

KangaRoof, a residential roofing company in Round Rock, Texas, had long relied on storm and insurance work. As that market shifted, President Stacie Feller committed to the Endless Customers System™ with coaching from IMPACT, and got her entire team on board before kickoff.

Just five weeks after its Alignment Day, KangaRoof had already closed jobs it could trace directly to one-to-one videos.

KangaRoof’s Endless Customers Journey

KangaRoof is a residential roofing company based in Round Rock, Texas, focused on roof replacements and repairs. Stacie Feller, KangaRoof’s President, has run the business for ten years, after a career in the insurance industry.

That background gave her an early view of a big shift coming for roofers who depend on storm and insurance work.

As Stacie put it:

“I’ve been saying all along, insurance is changing, insurance is changing, insurance is changing.”

When storm activity slowed and leads dropped, KangaRoof had to make difficult staffing cuts early in 2026. Stacie knew the business needed to grow its retail side, and a fellow roofing company owner had been urging her for years to try Endless Customers. She decided it was time, and committed to the system with coaching from IMPACT.

Getting the whole team on board first

Before KangaRoof’s Alignment Day on March 11, Stacie sent her 22-person team, including sales, leadership, superintendents, and production staff, the audiobooks of They Ask, You Answer and Endless Customers, and asked each person to confirm they’d finished.

She also told her team the truth about where the business stood and what she was doing about it. Some started acting before kickoff even happened. One roofing advisor asked if he could start sending one-to-one videos to customers right away. A superintendent began filming educational videos from job sites.

Stacie described her approach to moving fast:

“We’re going to screw things up, screw them up fast and fix them. And let’s keep moving.”

How they implemented

With coaching from IMPACT, KangaRoof:

  • Kicked off with an Alignment Day for the full team, led by IMPACT coach Vin Gaeta.

  • Started with one-to-one video, the quickest win available, with Stacie personally recording videos to customers and sharing them with her sales team as examples.

  • Finished bio videos for its roofing advisors so homeowners can meet them before an appointment.

  • Brought five team members to Endless Customers Live, including its content manager, videographer, sales manager, and brand manager, and came home with 46 action items.

  • Fixed small gaps buyers notice, like enabling texting on the main phone number printed on its billboards.

  • Created educational videos to answer common homeowner questions, like why to share an insurance estimate with your roofer.

Results

Stacie was careful not to credit the system for everything, noting that spring weather also affects lead volume. But five weeks in, she could point to clear early wins:

  • Jobs won through video: one homeowner who had already signed with a high-pressure door-to-door seller received a personal video from Stacie explaining his rights and her company’s approach. After a second video addressing a competitor’s warranty offer, he chose KangaRoof.

  • A large church project: Stacie also sent a personal video to a pastor during another sale the company won.

  • A team that’s all in: roofing advisors and superintendents started creating video on their own, without being asked.

  • Rebuilding the team: as work picked back up, KangaRoof was able to bring three team members back to full time.

Stacie described what she told that homeowner on video:

“I’m willing to put my name behind it. And you’ve got this video to prove it.”

Why coaching mattered

Stacie has worked with many coaching programs over the years. What sets IMPACT’s apart for her is that the coaches don’t just give advice, they do the work alongside the team, like auditing every page of KangaRoof’s website and laying out exactly what needs to happen next.

She explained:

“It’s not all theory. It’s actually action too, which I appreciate.”

Internally, the team has adopted a simple rule when debates come up about how to approach something: “In Vin we trust.”

What’s next

KangaRoof is still early in its journey and moving quickly:

  • Moving to HubSpot to better track the buyer journey

  • Rebuilding its website with IMPACT

  • Working through the 46 action items from Endless Customers Live

  • Eventually bringing the system to its sister HVAC and plumbing company

Stacie’s advice for other business owners:

“If you’re going to do it, jump in with both feet. Because otherwise it’s not going to work.”
